A collective review framework for executives and HR leaders. The dashboard brings together work perceptions, aggregated HR data and action progress. Select the rows relevant to your context; each indicator should inform a decision.
Agree on common definitions.
In your copy, record the observation period, included sites, extraction date and person who checked the data. Maintain a shared indicator dictionary across sites.
- Choose four to eight indicators that the executive team will actually discuss. Q01, Q03, Q08 and Q10 refer to the workplace climate questionnaire in this toolkit.
- Use the same numerators, denominators, absence categories and periods at every site. Keep raw counts alongside percentages in the access-restricted working document.
- Decide before the meeting which results can be shared and at what level of aggregation. Combine or withhold cells that expose individuals.
- First compare a scope with its comparable history. Record changes in activity, roles, headcount or data collection before comparing sites.
The eight rows in the template.
Complete the blank cells in your own file. The calculations are proposed conventions, not sector standards. When a denominator is zero or data is missing, write ‘not calculable’ rather than zero.
| Indicator | Definition and calculation | Source / frequency | Scope and period | Current value | Previous value | Decision / owner / deadline |
|---|---|---|---|---|---|---|
| Participation | Respondents submitting at least one closed question / people invited × 100. Deduplicate according to the announced protocol. | Collective survey / each wave | — | — | — | — |
| Clear priorities | Answers 4 or 5 to Q01 / valid answers 1 to 5 to Q01 × 100. Also report the valid response count. | Questionnaire / each wave | — | — | — | — |
| Manageable workload | Answers 4 or 5 to Q03 / valid answers 1 to 5 to Q03 × 100. Distinguish perceptions from hours worked. | Questionnaire / each wave | — | — | — | — |
| Cooperation between teams | Answers 4 or 5 to Q08 / valid answers 1 to 5 to Q08 × 100. | Questionnaire / each wave | — | — | — | — |
| Feedback on difficulties | Answers 4 or 5 to Q10 / valid answers 1 to 5 to Q10 × 100. | Questionnaire / each wave | — | — | — | — |
| Tracked absence rate | Included absence hours / theoretical scheduled hours for the same scope × 100. Define included absence categories before comparison. | Aggregated HRIS / monthly | — | — | — | — |
| Voluntary departures | Voluntary departures during the period / average headcount for the period × 100. Suggested convention: mean of opening and closing headcount. Keep the convention consistent. | Aggregated HRIS / monthly or quarterly | — | — | — | — |
| Actions completed on time | Actions due during the period and completed by their deadline / all actions due during that same period × 100. If no action is due during the period: not applicable. | Action register / monthly | — | — | — | — |
Separate change, explanation and decision.
For two percentages, show the change in percentage points: 50% versus 60% is −10 points. Keep the period and valid response count visible. Do not confuse percentage-point change with relative percentage change.
An unfavorable value prompts discussion of work situations; it does not establish a cause or an individual risk level. Absences and departures can have several explanations. Do not automatically attribute them to a deteriorating workplace climate.
To combine comparable sites, add numerators and denominators before calculating the rate. A simple average of percentages gives equal weight to sites of different sizes. Avoid a single score that combines fundamentally different measures.
Illustrative example: a decision to investigate.
Entirely fictional data. For Q03, scope A has 18 favorable responses out of 36 valid answers (50%), while scope B has 48 out of 64 (75%). The combined result is (18 + 48) / (36 + 64) = 66%, not the simple average of 62.5%. Contextual differences still need examination.
| Signal | Finding | Hypothesis to check | Proposed decision | Follow-up |
|---|---|---|---|---|
| Manageable workload — scope A | 50%, versus 60% in the previous wave; valid counts: 36 and 40 | Simultaneous requests make priorities difficult to meet; discuss with the team | Test weekly prioritization and postpone an activity agreed with the operational lead | Operations lead; 2-week test; review work situations and remaining difficulties |
A 30-minute meeting agenda.
Adapt this suggested format to your context. End the dashboard review with a decision, including an explicit decision to gather further information before acting.
- 5 minutes — Check data, scope, participation and limits of comparison.
- 10 minutes — Examine at most two signals and distinguish facts from hypotheses. Include the people responsible for the relevant scopes.
- 10 minutes — Choose the action, owner, resources, deliverable and deadline. State what will stop or be postponed to make the action possible.
- 5 minutes — Record the decision, team feedback arrangements and review date. Begin the next meeting with these commitments.
Prepare feedback that protects people.
Removing names does not guarantee anonymity: a small group, combined categories or a comment may allow someone to be identified. Assess aggregation in your context; no single minimum group size is a guarantee.
Before collecting data, define recipients, access rights, retention periods, comment handling and rules for combining or withholding results. Avoid individual variables and details that do not help the decision. Have your organization’s data protection lead review the arrangements.
Share findings about work and the decisions taken. Do not publish individual rankings, identifying quotations or medical details. These templates support collective organizational steering, not individual psychological assessment.

The PDF presents the printable framework; the Excel file contains fields to complete. CSV includes the 8 indicators and Markdown adds interpretation guidance, a worked example and meeting agenda. Measurement cells are blank.
CSV: open or import into your spreadsheet (UTF-8, comma delimiter). Markdown: open the text file in your editor and copy the sections you need. Calculations are documented, without automated spreadsheet formulas.
